Presentation
Lean Management enables organisations to eliminate everything that adds no value to their business so they can focus on activities with high added value for customers and employees. Based on changing human behaviour and introducing highly effective methods, tools and techniques, the Lean approach has proven its worth in organisations of all sizes and sectors, both in manufacturing and services.
Teaching resources
The course uses projected digital materials and a video projector, and requires computers for some exercises.
Practical exercises are carried out individually or in groups using basic materials such as sticky notes, brown paper and marker pens.
Teaching method
This course combines methods, tools and techniques (50%) with practical and game-based cases (50%). Exercises use scenarios following the theoretical input. Facilitation involves serious games and shared experience.
Training assessment and recognition
Learning will be assessed through a knowledge validation quiz. The course does not lead to a certificate or a change in qualification.

Course presentation, participant introductions and identification of levels and expectations.
Understanding Lean Management principles
- Understand the approach's objectives and challenges.
- Learn the origins of Lean.
- Discover the TPS house and its 2 pillars: just in time (JIT) and Jidoka.
Workshop: A game to understand the Lean ecosystem.
Mapping a process
- Identify essential process stages and concepts.
- Represent a process using a swim lane flowchart.
- Understand the states: what is, what should be and what could be.
- Map the process using Value Stream Mapping (VSM).
Workshop: Visually represent a leave request process (the exercise can be
adapted to your context).
Understanding value
- Understand the different components of value and distinguish VA, BVA and NVA.
- Analyse the value chain.
- Discover Muda: a focus on non-value-added activity.
- Discover Muri: excess and work overload caused by unsuitable processes.
- Discover Mura: variability or unevenness.
Workshop: Identify your current value chain.
Prioritising
- Prioritise according to value, urgency or risk.
- Explore prioritisation tools: the Kano model, MoSCoW and Lifeboat.
- Explore points-based allocation and Buy a Feature.
Workshop: Prioritise by value through a game.
Establishing a quality assurance approach
- Discover quality assurance.
- Understand Total Quality Management (TQM).
- Get started with the Kaizen quality management method.
- Use SIPOC to describe a business process and improve its quality.
- Recognise the cost of poor quality.
Workshop: Implement a quality approach through a game.
Understanding performance
- Define the importance of measurement and lead time.
- Learn to implement key performance indicators (KPIs).
- Learn to create a Balanced Scorecard to measure business activities.
- Use 4 main perspectives: learning, processes, customers and finance.

DAY #2
Understanding what happens on the ground
- Design and conduct interviews.
- Understand the voice of the customer.
- Conduct a Gemba walk.
Workshop: Design and conduct an interview to diagnose a problem.
Analysing risks
- Discover Failure Mode and Effects Analysis (FMEA).
- Identify risks as early as possible.
- Apply the precautionary principle using Andon.
Workshop: Identify a risk and implement a way to prevent it becoming a problem.
Analysing causes and defining the problem
- Ask yourself and others the right questions.
- Model a process.
- Define a problem using the point-of-view technique (CPN).
- Implement continuous improvement using an Ishikawa diagram.
- Focus your efforts according to the Pareto principle.
Workshop: Frame the problem to solve as an Ishikawa diagram.
Solving a problem
- Learn to address root causes using the 5 Whys technique.
- Use the Phoenix checklist (CIA).
- Understand advanced problem solving with the A3 report and QQOQCCP questioning technique.
- Solve a problem using the DESC method.
- Learn to eliminate errors through mistake-proofing, or Poka Yoke.
- Implement quick, effective solutions (quick wins) using Solution Focus and Remember the Future.
Workshop: Choose and apply a problem-solving practice.
Analysing workflow
- Understand the theory of constraints, bottlenecks and TAKT time.
- Learn to level production using Heijunka.
- Produce efficiently using pull flow and Kanban.
Workshop: Visualise flow to understand and eliminate bottlenecks.
Implementing continuous improvement
- Discover the 5S technique and its routines.
- Manage your time using Pomodoro, GTD and the Eisenhower Matrix.
- Understand the Deming cycle (PDCA) and the DMAIC approach.
Workshop: Experience continuous improvement through a game.

Discovering creativity as a driver of performance

- Facilitate a collaborative workshop.

- Explore change using the valley of grief curve.
- Map stakeholders.
